Why Quality of Hire Is the Recruitment Metric Every Employer Should Measure

Quality of hire is the one recruitment metric that tells you whether your hiring actually worked. Time-to-hire and cost-per-hire are useful, but they only measure the process. They say nothing about the person who walks through the door on day one, or whether that person is still with you, and thriving, a year later.

After more than 20 years of specialist recruitment in South Africa, we’ve seen the same pattern play out many times. Businesses that track only speed and spend often find themselves refilling the same roles. Businesses that track outcomes build stronger, more stable teams.

Here’s why that shift matters, and how you can start measuring what really counts.

What Is Quality of Hire?

At its simplest, it’s a measure of the value a new employee adds to your organisation. It looks past the hiring process to the result: how well the person performs, how quickly they become productive, how well they fit your culture, and how long they stay.

There’s no single universal formula. Most employers combine a handful of indicators into one score that reflects what “a great hire” means for their business and for each role.

It sits alongside other common measures such as time-to-fill, cost-per-hire and offer acceptance rate. AIHR’s overview of recruiting metrics is a helpful reference if you’d like to see how these measures fit together.

Why Speed and Cost Alone Can Mislead You

A role filled in two weeks looks like a win on paper. But if that person leaves after four months, the vacancy is back, and you’ve paid for it twice.

The same goes for cost. A low-cost hire who needs constant supervision, extra training or repeated correction isn’t cheap. The real costs show up later, in places a recruitment budget rarely captures:

  • Re-advertising, screening and interviewing all over again
  • Onboarding and training a replacement
  • Lost productivity while the seat is empty or under-performing
  • Extra pressure on the rest of the team
  • Strained client relationships and missed deadlines

In South Africa, there’s another layer. A probation period doesn’t remove the need for a fair process under the Labour Relations Act. Parting ways with a poor-fit employee takes time, documentation and management attention. Getting the hire right the first time is far less disruptive for everyone involved.

5 Reasons Quality of Hire Belongs on Your Dashboard

1. It links recruitment to business results

Speed and cost are internal efficiency measures. Quality connects hiring to the things leadership actually cares about: output, revenue, project delivery and customer experience. It turns recruitment into a strategic conversation rather than an administrative one.

2. It reduces costly early turnover

When you track how new hires perform and how long they stay, early warning signs become visible. You can spot roles, teams or hiring channels where people leave too soon, and fix the cause instead of repeating the cycle.

3. It sharpens your hiring decisions over time

Measuring outcomes creates a feedback loop. You learn which interview questions, assessments and candidate sources lead to strong performers. Each round of hiring becomes a little more accurate than the last.

4. It protects team morale and culture

A great technical match who clashes with the team can do real damage. Including cultural and team fit in your measurement keeps the focus on the whole person, not just the CV.

5. It holds recruitment partners accountable

If you work with agencies, outcome-based measures give you a fair way to compare them. The right partner should be comfortable being judged on how their placements perform, not just how quickly they sent CVs.

How to Measure Quality of Hire in Your Business

You don’t need complex software to get started. Choose three to five indicators that suit your organisation and track them consistently. Common options include:

  • Performance rating at six and twelve months
  • Time to productivity, or how long it takes to perform the role independently
  • Retention at the twelve-month mark
  • Hiring manager satisfaction with the new employee
  • Team and culture fit, based on structured peer or manager feedback

A simple starting formula is to score each indicator out of 100 and take the average. For example: (performance score + hiring manager satisfaction + retention score) ÷ 3. The exact weighting matters less than applying it the same way every time.

A practical process looks like this:

  1. Define what “good” looks like for each role before you start recruiting.
  2. Agree on the indicators with hiring managers upfront.
  3. Check in at 90 days, six months and twelve months.
  4. Compare results by role, department and hiring source.
  5. Use the findings to refine job specs, interviews and sourcing.

Start small, stay consistent, and review the results every quarter. Within a year, you’ll have a clear picture of how to measure quality of hire in a way that reflects your business.

Common Mistakes to Avoid

  • Measuring too early. A two-week snapshot tells you very little. Give new hires time to settle.
  • Relying on one data point. A single performance rating can be skewed. Combine several indicators.
  • Keeping managers out of the loop. Hiring managers see performance daily, so their structured input is essential.
  • Collecting data and never using it. The value is in acting on what you learn.

How a Specialist Recruiter Improves Quality of Hire

Better outcomes start well before the offer letter. A specialist recruiter understands the technical demands of a role and the wider context it sits in, from company culture to team dynamics and career goals.

Since 2004, Hire Resolve has focused on permanent placements across specialist sectors, including Engineering, Construction, Mining, Renewables, Supply Chain, Manufacturing, Finance, IT, Legal, Healthcare, Hospitality and Telecommunications.

We treat your candidate requirements as the bare minimum. Our focus is on finding the right person holistically, someone who fits your company culture and workplace environment as well as the job spec. With deep sector networks, we can reach both active job seekers and passive professionals who aren’t actively looking but may be the ideal match.

Final Thoughts

Speed and cost will always matter. But the true test of any hire is what happens after the start date. When you measure outcomes, you make better decisions, reduce turnover and build teams that last.
