High-Performing Commercial Teams: 7 Honest Hiring Lessons

High-performing commercial teams don’t happen by accident. They’re built one hire at a time, by leaders who know exactly what they need from sales, business development, key account and commercial management roles, and who refuse to settle for “close enough”.

After more than 20 years of specialist recruitment in South Africa, we’ve seen commercial teams transform a business, and we’ve seen them quietly hold one back. The difference usually comes down to who was hired, how they were brought in, and what happened after they started.

Here are seven lessons we’ve learnt along the way.

What Makes a Commercial Team “High-Performing”?

It’s tempting to judge a commercial team purely on revenue. Targets matter, of course. But a team that hits its numbers through one star performer, heavy discounting or burnt-out staff isn’t high-performing. It’s fragile.

Strong commercial teams share a few traits:

  • They win and keep profitable business, not just any business
  • They work well with operations, finance and technical colleagues
  • They build long-term client relationships rather than one-off deals
  • They perform consistently, even when a key person is on leave or moves on

That last point is often overlooked. A team is only as strong as its depth.

7 Lessons for Building High-Performing Commercial Teams

1. Define the role before you define the person

“We need a salesperson” isn’t a brief. Is the role about hunting new business or growing existing accounts? Selling a technical product to engineers, or a service to procurement? Short sales cycles or 18-month tenders?

A new-business hunter and a key account manager need very different strengths. Getting clear on the commercial reality of the role first saves months of mismatched interviews.

2. Hire for sector knowledge, not just sales ability

In specialist markets such as Engineering, Mining, Renewables, Manufacturing or Supply Chain, clients expect commercial people who understand their world. A capable generalist may struggle to earn credibility with a plant manager or a technical buyer.

Sector knowledge shortens the ramp-up period, strengthens client conversations and reduces the risk of overpromising on what operations can deliver.

3. Look past the CV to behaviour and values

Two candidates with identical track records can behave very differently under pressure. One shares information, supports colleagues and plays fair with clients. The other protects their own pipeline at all costs.

Structured interviews that explore real situations, such as a lost deal, a difficult negotiation or a conflict with operations, reveal far more than a list of past targets.

4. Balance the team, don’t clone your best performer

It’s natural to want five more of your top closer. But the best teams combine different strengths: relationship builders, sharp negotiators, analytical planners and people who thrive on new-business activity.

Mapping the skills you already have makes it easier to see the gap your next hire should fill.

5. Create an environment where people speak up

Commercial teams perform better when people feel safe to flag a risky deal, admit a mistake or challenge a pricing decision. Google’s research into team dynamics found that psychological safety was the most important factor in effective teams. Their guide to understanding team effectiveness is a useful read for any commercial leader.

Hiring plays a part here too. Leaders who listen, coach and share credit set the tone for everyone else.

6. Invest seriously in onboarding

Even an experienced hire needs time to learn your products, pricing, internal processes and client history. Without a clear onboarding plan, new commercial staff often spend their first few months guessing.

A practical onboarding plan might include:

  1. Product and technical training with the operations team
  2. Introductions to key clients alongside an experienced colleague
  3. Clear 30, 60 and 90-day goals that go beyond revenue
  4. Regular check-ins with their manager during the first six months

7. Measure more than revenue

Revenue is a lagging indicator. By the time it drops, the problem started months earlier. Alongside sales figures, track leading indicators such as pipeline quality, client retention, margin, forecast accuracy and cross-functional feedback.

This gives you an early view of who is thriving, who needs support and where your team structure may need adjusting.

Common Mistakes When Hiring for Commercial Roles

  • Hiring under pressure. A vacant territory feels urgent, but a rushed hire often costs more than the empty seat.
  • Overvaluing a “black book”. A candidate’s contacts matter less than their ability to build new relationships in your market.
  • Ignoring culture fit. A strong individual performer who undermines the team can do lasting damage.
  • Relying only on active job seekers. Many of the best commercial professionals are performing well and not actively looking.
